I prefer to make all my noble companions into lords since when starting out honorable lords generally don't join until after their faction gets destroyed and there's usually not enough martial and calculating lords willing to join early on for me, anyway. But realistically speaking, it is a lot easier and more effective to put in the legwork to befriend martial and cunning lords and recruit them in your kingdom, than to waste perfectly good immortal warriors and specialists in order to get an extra lord.
